Water heaters: heat pump, tankless, or conventional tank
The efficiency winner is obvious. Whether it fits your house is the actual question, and it comes down to where you can physically put it.
The short version
If you currently heat water with electric resistance and you have somewhere sensible to put it, a heat pump water heater will cut that portion of your electricity use by roughly three-quarters. It is the highest-return efficiency upgrade available to most households, and it is not close.
The word doing the work in that sentence is "sensible."
What a heat pump water heater actually needs
It moves heat from the surrounding air into the water, which means it needs air to take heat from, and it makes the surrounding space colder and drier.
Space. Roughly 700 cubic feet of air around it, or ducting to somewhere that has it. A hallway closet does not qualify. A basement or a garage does.
Warmth. Most units need ambient air above about 37°F to run in heat pump mode. Below that they fall back to resistance elements and you have bought an expensive ordinary water heater. This is the failure mode that catches people in cold climates: install it in an unheated garage in Vermont and it will spend the entire winter — precisely when you use the most hot water — running on backup.
Tolerance for noise. They run a compressor and a fan, around 50 dB. Fine in a basement, noticeable through a wall from a bedroom.
Height. These are taller than the tank they replace. Measure your ceiling clearance including the top water connections before ordering. This is the most common reason one gets returned.
If your climate is cold and you have no conditioned space, there is a specific answer: a CO2 split-system heat pump water heater puts the compressor outdoors like a mini-split and operates down to -25°F. It costs roughly double and needs a specialist installer, which only makes sense when the conventional approach genuinely does not work — but in climate zone 6 and colder with no basement, it often is exactly that.
Size up if you can
Counterintuitively, the larger heat pump water heaters post better efficiency ratings than the smaller ones. An 80-gallon unit typically rates around UEF 4.0 against 3.75 for a 50-gallon of the same line.
The reason is that a bigger tank lets the heat pump do more of the work. Heat pumps heat water slowly; when a big draw empties the tank, the resistance elements fire to keep up. More storage means fewer of those events, which means less resistance heating and a better seasonal number.
So if the floor space and ceiling height allow, sizing up is usually the better buy even for a moderate household. Judge capacity by first hour rating — gallons deliverable in the first hour from a full tank — rather than raw tank volume.
Tankless: what it is actually good at
Tankless water heaters are sold on efficiency and are really about two other things: you never run out, and they take up a fraction of the space.
On efficiency, a condensing gas tankless unit at UEF 0.93 beats a conventional gas tank at around 0.60–0.70, mostly by eliminating standby loss. That is a real saving. It is not in the same category as the 4x improvement a heat pump water heater delivers over resistance.
Where tankless disappoints is cold groundwater. The headline flow rating — "9 GPM" — is measured at a specific temperature rise. In Minnesota in January, incoming water is near 40°F and you need a much larger rise to reach usable temperature, so the same unit delivers substantially less simultaneous flow. Size on your winter groundwater temperature, not the box. Two showers at once in a northern state needs more unit than the same demand in Georgia.
Also budget for annual descaling if you have hard water. It is not optional, and a tankless unit that has never been serviced fails early.
When a plain tank is the right answer
Sometimes it is. A conventional tank is the right choice when:
- The only location is a small interior closet with no ducting option
- The replacement is an emergency and you need hot water today
- You are selling the house within a couple of years
- You are on natural gas, use little hot water, and the payback on anything else stretches
past a decade
There is no virtue in the expensive option when the cheap one fits the situation.
The 2026 incentive picture
The Section 25C federal tax credit — which covered 30% of a heat pump water heater up to $2,000 — terminated on 31 December 2025. There is no federal tax credit for a 2026 installation.
What remains is state and utility programmes, which vary enormously and are now the main source of incentive money. Many require pre-approval before installation. Check your state energy office and your utility before the contractor orders equipment, not after.
Any site or contractor quoting you a federal credit for a 2026 install is working from stale information. It is worth noticing what else they might be stale about.
