Boilers: turndown is the specification that matters
AFUE is a rating condition. Turndown ratio is what your boiler does on a 45°F day in October, which is most of the heating season.
Why AFUE undersells the difference between boilers
Two boilers can both be rated 95% AFUE and behave completely differently in your house.
AFUE is measured at a fixed condition. Your heating season is mostly not at that condition — it is mild days where the house needs a fraction of the boiler's output. What happens then depends on how far the boiler can throttle down, and that is the turndown ratio.
A 5:1 boiler can fire down to a fifth of maximum. Below that it has to cycle: fire, satisfy, shut off, wait, repeat. Each cycle wastes the energy used to bring the heat exchanger up to temperature, and cycling is what wears boilers out.
A 15:1 or 19:1 boiler can match a mild day almost exactly and just run, quietly, at low fire. That is where the real-world efficiency difference lives, and it does not appear in the AFUE number at all.
Condensing means low return water temperature
Condensing boilers achieve their efficiency by pulling latent heat out of the flue gases, which only happens when the water returning from the system is cool enough — below roughly 130°F.
This has a consequence people miss: a condensing boiler connected to a high-temperature system does not condense. If you install a 95% AFUE boiler on old cast-iron radiators sized for 180°F water and run it at 180°F, you will get something closer to 87%. You paid for capability the system cannot use.
The fix is outdoor reset control, which varies water temperature with outdoor conditions — running 120°F water on a mild day and only going to 180°F at design conditions. Nearly every modern boiler supports it. It is frequently left unconfigured because it takes time to set up.
Ask specifically: will you commission outdoor reset, and what curve will you set? On a high-turndown condensing boiler this is where most of the value is, and a boiler installed without it is a boiler operating well below its rating.
Radiant floor systems run low water temperatures natively and are the ideal pairing.
Combi or separate water heater
A combi boiler produces both space heating and domestic hot water from one wall-hung unit. One appliance, one vent, no water heater on the floor. For a space-constrained mechanical room it is a genuine advantage.
The compromise is simultaneous demand. Combi units produce hot water on demand at a given flow rate; two showers at once in a household of five will find the limit. For larger households, a boiler plus an indirect-fired storage tank handles peaks better — the tank buffers, and the boiler heats it efficiently.
Roughly: one or two bathrooms and a modest household, combi is fine. Three-plus bathrooms or a large family, look at boiler plus indirect.
Water quality is not a footnote
Condensing boilers use stainless or aluminium heat exchangers with narrow passages, and they are considerably less tolerant of system water quality than the cast-iron boilers they replace. Debris from an old system, wrong pH, or oxygen ingress will shorten their life substantially.
On a replacement in an old system, ask about flushing, a dirt separator, a magnetic filter, and whether the system is open to oxygen anywhere. A contractor who treats this as optional is telling you how the heat exchanger will look in year eight.
Fire-tube heat exchanger designs are generally more forgiving of imperfect water than water-tube designs, which is a reasonable thing to weight if your system is old and you cannot fully guarantee its cleanliness.
Sizing, again
The same rule as every other system: boilers are routinely oversized, usually by matching whatever was there before. The old cast-iron boiler was probably oversized too, and the house may well have been insulated since it went in.
An oversized modulating boiler is less harmful than an oversized single-stage one, because it can throttle — but only down to its turndown limit. Beyond that it cycles like anything else.
Get a heat loss calculation. Size to it.
The contractor matters more than the boiler
More than any other system in the house, hydronic performance is determined by design and commissioning: near-boiler piping, circulator sizing, zone control strategy, and reset curve. A well-designed installation of a mid-range boiler will comfortably outperform a poor installation of the best boiler on the market.
If you are choosing between a high-turndown European boiler that few local contractors know and a conventional one that everyone can service — find the contractor first, then choose the boiler they can actually commission properly.
